Seams to only upload after torrent is complete?

I have a few private trackers, so I want to be uploading as soon as possible to keep my ratio high. But I seam to only be uploading only after the torrent has finished downloading... Even when there is only one seeder and a few other leeches, how can I fix this? I want to be having my seed ratio winning and removing files as fast as possible.
